HR operations in an OD way ...


Friends,

While interacting with the clients in the course of OD consulting one of the frequently asked questions to me from most of the HR professionals who are handling the HR Operations or HR Business Partner role is they want to get into the OD role. Hence, that’s one of the reasons why they are either not engaged or satisfied with their current work profiles.

When I ask them about their understanding of OD and how they would like to add value they all unanimously seem to have a view that OD role is only possible in Strategic HR roles or for Organisation transformation or change management projects. They seem to feel they can’t apply OD in their current HR operations or HR BP role. Here, is where I differ from their point of view.

I personally believe you can apply OD into HR Operations as long as the intent and outcomes are well defined and clear. Organizations eternally strive to stay ahead of the change curve. It has become a wild goose chase due to the fast pace of change in the organizations, technology and environment. In the current scenario, the development of self-reflective, self-analytic and self-corrective capability in the organizations comes to their rescue.

The participative and collaborative approach of OD empowers the HR Operations or HR Business Partner team members in managing the formidable task of implementing change vis a vis the dynamic environment in which they operate.

OD to me in simple words is a journey of self-renewal which propels the individuals, teams and organization on the path of enhanced organizational performance and effectiveness.

Let me take an example of Exit Interview. Almost every organization which faces attrition would be having either a formal or an informal Exit Interview process in place. Reflect and introspect whether the exit interview process currently is being managed keeping in mind as a routine compliance operation perspective or as an improvement value added OD perspective?

If you were to wear the lens of an OD and look at an exit interview process you could possibly explore the tacit knowledge the employee has, identify how the tacit knowledge can be retained back or shared with the  team members, understanding the person’s thoughts and feelings – capturing the unsaid, sensing and connecting the dots to person’s emotions (good or bad), facilitating the conversations with the person taking over the role and setting him up for success  and so forth.

Evaluate what are the end outcomes or objectives you have defined in your exit process vis a vis what you expect and would like? If you think it as a transaction and just focus on ‘what’ - handing over the documents, stationery, company property, documents, signing exit papers, filling exit forms etc then its purely an administrative HR Operations role. If you think it as a excellence and also focus on  ‘why’, ‘how’ and ‘why of why’ - improving the efficiency and effectiveness of the job role, system, work processes etc then it’s an OD role.

A small change makes a big difference. Thus a study of exit interviews can be such a powerful OD intervention and initiative to drive other systems such as Knowledge Management, Succession Planning, etc.

You can't have it all!

Yes, the way Indra Nooyi (CEO of PepsiCo) puts it, “You can’t have it all!”, holds true not just for Women but also for Men!

“Jitna bhi try karo, life mein kuch na kuch to chootega hi. Toh jahan hain, wahin ka maza lete hai” (No matter how much you try to do in life, you will always miss out on something or the other. Therefore, try to enjoy what you have right here) says Deepika Padukone to Ranbir Kapoor while they were enjoying the Sunset and Ranbir wanted to rush to the Udaipur fire show in the movie “Yeh Jawani Hai Diwani”

I got reminded of this above dialogue when we were compiling key traits of the Top Talent that has gone through our OD initiative called “MAP” which blends Johari window and is a 360 Feedback platform for our client this year. One of the clear trends that emerged was - People who are successful & satisfied both, consciously or sub consciously follow a rule of 3.

A rule of not having more than 3 priorities in life. Largely the priority 1 and 2 is family and work (the ranking could fluctuate). And then there’s only one other thing - the 3rd priority. The 3rd could be a social cause, hobby, sports, philanthropy, socializing, or anything, but it’s just one thing!

Anybody who has a 4th thing on their list is bound to do it at the expense of #1 or #2 - at the expense of not being there for their families, not being able to attend to their children’s PTM, not being able to give more than 100% at work or feeling guilty about not doing anything for themselves (even a workout)!

Smart people often ride on the confidence that they can do everything in life with equal intensity. And that’s the classic trap; a trap that makes people go thin on all ends. They start feeling frustrated in life. They may know what they should take up, but they don’t know what they should give up.

This is not just an observation but a clear statistical conclusion based on so many conversations we have had with our MAP session participants (in most of these sessions, people open up beyond work!).

So what are you afraid of?
A fear of failure? Rejection? Making a fool of yourself? Regardless of what it is you fear, it's important to remember that you are not alone. Fear is something we all feel and experience. It's a very natural emotion.
If you ever look at fear as a negative emotion, I'd like you to reframe your thinking. Fear is actually a good thing, and plays a crucial role in our survival as a species.
In short, it is a psychological defense against potential threats to our well-being. Which is great when it comes to looking over the edge of a cliff, or running into a wild (possibly hungry!) bear in the woods. It's easy to understand how "fear" in these situations can be extremely helpful.
The other type of fear that's a bit harder to appreciate is the fear that's buried deep down in our subconscious, creating limiting beliefs and holding us back from doing things that will actually improve our lives.
On the surface, it's easy to think of this fear as being negative, but you CAN find the power and positivity in it.
I want you to remember that fears are just part of the process. So let them show up, but then move past them. Make the decision to go for that new career position, ask that person out on a date, or ask for a promotion.

Do you know what F-E-A-R really stands for? Many psychologists use an anagram when talking about fear: It's F. E. A. R. (Fantasized Experiences Appearing Real), and remembering this when fear presents itself can help you with the mindshift necessary to create the results you desire.
Most of our fears are self-created fantasies about the worst-case scenario... the most negative outcome that could result if we take that risk. Instead of considering all of the positive possible outcomes, we immediately focus on the worst, and allow that to stop us from taking action.

The ROI of learning...


Dear Learners,

A highly engaged workforce is not only more productive – engaged employees are shown to drive higher levels of customer satisfaction, profit and shareholder returns. There is a clear link between learning culture and engagement. However, despite millions of dollars spent in learning and development, corporations are failing to engage their people. This indirectly impacts customer satisfaction, profit, revenue growth and lose in productivity each year.

With shifting demographics and expectations of the workplace looking at the impact of a new generation of millennial employees on learning engagement and development, measuring learning is more important than ever and is a key in a new world of work.

Organizations seeking to attract and retain millennials, and meet the needs for continual learning across the workforce, will need to shift traditional training methods to more dynamic collaborative learning format while delivering content in a fun, engaging and process facilitative way in small, easily consumable bit sized chunks.

It’s time that we start measuring our training metrices on the following fundamental two criteria’s which can give big return on investment:  
      
      No of hours facilitated (there is a difference in facilitated and trained)
·       Make the learning transfer to work with relevant projects and measure the impact.

The best way to monitor the impact of the projects is the co-creation with the learners and from all key stakeholders. Getting the learners understand what’s in it for them.

With our experience when it comes to learning transfer we have heard the following arguments:
·       Manager does not support the learning
·       Process does not support learning
·       No opportunity to use the skills
·       No time to implement the skills
·       Didn’t learn anything that could be applied to work
·       Resources are not available to implement the skills
·       Dint see a need to implement
·       No body cares for the change

The discussion questions should be with reference to “Results” and not “Activities”. Sharing three discussion questions for you to start the conversation with your team:
1.       Identify the program linked to specific business needs.
2.       Ensure the environment is prepared to support program.
3.       Measure reporting of program as output focussed.
